Highlights

  • Project complexity continues to grow, increasing the need for stronger portfolio oversight and better decision-making.
  • Modern PPM platforms must help organizations plan more effectively, manage resources at scale, and maintain visibility across interconnected projects.
  • Successful organizations will adopt flexible, integrated approaches that connect strategic goals with project delivery.

Project portfolio management is becoming more demanding as projects become more complex, and organizations need visibility into budgets, resources, schedules, and much, much more.

The 2026 Pulse of the Profession report from the Project Management Institute (PMI) highlights this challenge, finding that:

  • 97 % of surveyed project professionals had managed at least one complex project in the previous year
  • More than half described at least one of their projects as significantly complex
  • PMI also reported that 81 % had seen project complexity increase in recent years
  • 31 % of complex projects failed to achieve the full scope of their intended benefits, compared with 13 % of projects overall
  • Teams that navigated complexity effectively reported an 88 % project success rate, versus 14 % among teams that were only slightly effective or ineffective at doing so

These findings point to four clear trends for the next generation of project portfolio management on how to master complexity: with more reliable planning, systems that perform at scale, closer coordination between strategy and execution, and scheduling options suited to different delivery approaches.

At proMX, these trends are reflected in the product roadmap for our solution proMX 365 Project Portfolio Management (PPM), which extends and enhances Project Operations capabilities. These innovations help organizations improve planning, resource management, and execution while preparing for AI-driven project delivery.

The solution, like the rest of the proMX 365 Productivity Suite, is supported by AI-powered proMX Companions, including Project Companion, which provides real-time project intelligence and decision support, and Portfolio Companion, which helps organizations understand interdependencies across initiatives, optimize resources, identify risks earlier, and make better portfolio investment decisions. Together, they turn project and portfolio data into actionable insights that support faster, more informed decision-making.

Now, let’s dive into these trends:

1. More reliable planning and scheduling

As projects become more interconnected, project managers face a growing number of dependencies and constraints that can affect delivery dates. Understanding which activities drive the schedule and how delays may impact downstream work is becoming increasingly important.

This need is reflected in established project management practices: a well-planned schedule is as a fundamental management tool, which help organizations assess whether milestones are realistic and understand the impact of changes on delivery.

Our roadmap response: Critical Path Management

To help organizations manage schedule complexity more effectively, our roadmap includes Critical Path Management capabilities within the Gantt planning experience which is currently ready for production.

The planned enhancement will introduce critical-path calculations and visualizations, including Early Start, Early Finish, Late Start, Late Finish, and Total Float values. By making schedule-critical activities easier to identify, project managers will be able to assess the impact of potential delays earlier and make more informed planning decisions.

2. Managing task-heavy portfolios at scale

As organizations manage more interconnected projects, portfolio managers must coordinate a growing number of tasks across projects and portfolios. This makes it more difficult to track dependencies, manage resource assignments, and keep planning decisions up to date. Portfolio managers need timely insights to assess capacity, identify bottlenecks, and respond to changing priorities.

PMI research shows that complexity is becoming a defining characteristic of modern project environments. As complexity grows, the ability to process and analyze planning data efficiently becomes increasingly important.

Our roadmap response: Resource insights & optimization

To support organizations working in increasingly complex planning environments, our roadmap includes Resource Utilization Performance Optimization.

As organizations manage larger portfolios, extensive resource pools, and growing volumes of planning and scheduling data, the ability to access timely insights becomes increasingly important. This is especially true in environments where teams rely on detailed Gantt-based planning and different scheduling approaches to coordinate work across multiple projects.

This initiative focuses on improving the responsiveness and scalability of the Resource Utilization component, particularly in environments with large planning datasets and extensive resource pools. Ultimately, the enhancement will help organizations gain faster visibility into resource availability, utilization, capacity, and scheduling impacts, enabling more effective planning decisions and supporting a wider range of project delivery and scheduling models.

3. Accelerating decision-making and execution

According to PMI’s 2025 Pulse of the Profession, project professionals need to move from being “tactical troubleshooters” to “strategic value creators”. But how can that shift be made possible? As AI becomes increasingly useful in various fields, using AI tools that can automate daily processes, summarize and analyze data accurately makes professionals in project management make better and faster decisions. By saving up time, leaders are able to focus on judgement and prioritization instead of collection of data.

Our roadmap response: AI companions

Our roadmap includes proMX Companions, a portfolio of AI-powered assistants that bring project, portfolio, resource, and financial insights directly into daily work. By turning project data into actionable intelligence, they help organizations identify risks sooner, optimize resources, improve visibility, and make faster, better-informed decisions.

Built on proMX’s deep Dynamics 365 Project Operations expertise and years of project delivery experience, these AI-powered companions help organizations work smarter, move faster, and focus more on strategic priorities. This enables teams to spend less time analyzing data and more time driving successful project and business outcomes.

4. Connecting strategy and execution across delivery models

One of the primary goals of project portfolio management is to ensure that resources are invested in initiatives that support organizational objectives. PMI’s 2025 Pulse of the Profession has found a positive relationship between strategic alignment and portfolio management performance.

Maintaining that alignment can become more challenging once projects move from planning into execution. Portfolio decisions are often made at a strategic level, while day-to-day work is managed across separate operational tools and processes.

At the same time, organizations increasingly manage a mix of predictive, agile, and hybrid projects, each with different planning and scheduling requirements.

This shift is reflected in research from Project Management Institute (PMI). In its Pulse of the Profession 2024 report, PMI reported a 57 % increase in the use of hybrid approaches and found that project teams performed equally well using predictive, hybrid, and agile methods. The study concluded that organizations are increasingly adopting flexible, fit-for-purpose delivery practices rather than relying on a single project management approach.

Our roadmap response

To help organizations maintain alignment between strategy and execution while supporting different delivery models, our roadmap includes three key enhancements:

  • The Microsoft Scheduling Synchronization Layer will synchronize information between proMX 365 PPM and Microsoft Planner in Project Operations, helping portfolio managers and delivery teams work with more consistent data across planning and execution environments.
  • The Custom Scheduler Integration. This solution will provide greater control over scheduling behavior and calculation logic through configurable settings, enabling organizations to adapt the platform to their preferred planning approaches.
  • The Project-Level Scheduler Selection will allow different scheduling engines to be used within the same Dynamics 365 environment, giving organizations the flexibility to support predictive, agile, and hybrid projects side by side.

Together, these capabilities help create a more connected, flexible project management environment that keeps execution aligned with strategic priorities while accommodating diverse ways of working.

Conclusion

Project portfolio management is evolving in response to a simple reality: organizations are delivering more projects, with more dependencies, under greater pressure to align execution with business goals. As complexity increases, success will depend on having the visibility, flexibility, and planning capabilities needed to make informed decisions across the entire portfolio.
